Step 2 of 4
Pilot Sprint: prove one improvement, live, in 4 to 6 weeks
We take the top recommendation from Discovery & Diagnosis and build it for one team, process or site, inside the systems you already use. Then we measure whether it earned its keep.
A fixed price, agreed after Discovery & Diagnosis, before any work starts.

Where this fits
The pilot is step 2 of 4. Tap through the steps to see what comes before and after.
Discovery & Diagnosis
We map how work actually moves through your business, from first enquiry to final invoice or report. We talk to the people who do the work, look at your systems and documents, and rank where time, money and data are lost. You get a written report with scored recommendations and a roadmap, or an honest “not now”.
More about Discovery & DiagnosisWhat you get
- A map of how work moves today, and where it gets stuck
- Problems ranked by impact, with the evidence
- Scored recommendations, a roadmap and rough costs
Pilot Sprint You are here
We take the top recommendation and build it for one team, process or site, inside the systems you already use. It usually runs alongside the old way first, so you can compare. We measure before and after, and a person signs off anything that matters.
What you get
- One working improvement, live with real work
- A before and after readout
- A short guide and training for your team
Rollout
If the pilot earns its keep and you want more, we extend it to other teams, sites or processes and join it up with the next steps in the chain. Larger projects, such as connecting systems that don't talk or building a single view of your numbers, run in phases with a check before each one.
More about RolloutWhat you get
- The change running across the agreed teams and sites
- Systems joined up where it pays
- A plan for each phase, agreed before it starts
Managed Optimisation
Each month we check the numbers we agreed, fix what drifts, keep things up to date as tools and AI models change, and rank the next small improvements. You get a short report and a plain recommendation to carry on, adjust or stop.
More about Managed OptimisationWhat you get
- A monthly check on the numbers
- Fixes and updates as tools change
- A ranked list of what to improve next
What a pilot can tackle
Examples of the jobs a first pilot often takes on. Yours comes from your own audit.
Read and extract
Orders, delivery notes, supplier invoices or forms read in automatically, so nobody types them twice.
Remind and follow up
Chasers for approvals, paperwork or payments that go out on time without someone remembering.
Search your own files
Ask a question and get the answer from your own procedures, specs or past jobs.
Compare and flag
Orders against invoices, timesheets against jobs, results against limits, with mismatches flagged for a person.
Draft and reply
First drafts of replies, quotes or reports, ready for a person to check and send.
Capture and share
What one expert knows, written down as checklists and guides the whole team can use.
Who it's for
Businesses that have finished Discovery & Diagnosis and agreed the improvement to start with. You sign off. The people who'll use it help design it and give feedback each week.
How it runs
Mostly remote. We come on site if it helps and location allows. Anything customer-facing, financial or compliance-related keeps a person signing off.
Week 0: agree the improvement, the numbers we'll track and the people involved, and set up access.
Week 1: measure how things work now, and agree the build plan with the team who'll use it.
Weeks 2 and 3: build it inside your current systems and run it alongside the old way first.
Week 4: switch over for real work, and read out the first result.
Weeks 5 and 6, if used: make it more reliable, or add one closely related improvement. Never more than two in total.
Close: a written summary: what worked, what to keep, and what a wider rollout would involve.
The numbers we track
Agreed at the start, and measured before and after. For example: hours a week spent on a task, time from enquiry to first reply, days from job done to invoice sent, or how often work has to be redone.
We report the actual result, good or bad. No figure is promised in advance.
What you get
Book a call- A pilot plan: the improvement, week-by-week milestones and who does what.
- The improvement running live with real work, for the agreed team, process or site.
- A before and after readout on the numbers we agreed.
- A short how-to guide and light training, so your team can run it without us.
- A weekly written update.
- A close-out summary with a clear recommendation: keep, stop or roll out.
What we need from you
You at the kickoff, the midpoint and the close. The people who'll use it, for an hour of feedback each week. Access to the systems involved, with change windows agreed in writing. The list of software you already pay for.
We ask for read-only access wherever possible, use your data only for the work you hired us for, and don't put your customer data into outside AI tools without your agreement. See our Privacy notice.
Step 3 of 4
What can follow: Rollout
The close-out summary recommends keep, stop or roll out. Nothing moves on unless you want it to.
Rollout (Core Implementation)
We take what worked in the pilot and extend it to other teams, sites or processes, and join it up with the steps either side. Bigger strategic projects, such as connecting systems that don't talk or building one view of your numbers, run in phases over several months with a check before each phase.
Each phase is quoted from the pilot results and agreed in writing before it starts. After rollout, many clients move to Managed Optimisation
Questions about the Pilot Sprint
Can we start with a pilot without Discovery & Diagnosis?
Usually not. The pilot builds the top recommendation from Discovery & Diagnosis. If you already have equivalent evidence, such as a recent process review, talk to us.
How long does it take?
A fixed 4 to 6 weeks, not open-ended.
What does it cost?
A fixed price, set after Discovery & Diagnosis from what we find and agreed in writing before we start.
Will it replace our software?
No. We build inside the systems you already use wherever we can, and tell you plainly if something can't support the improvement.
What is shadow mode?
Running the new way alongside the old one for a short time, so you can compare results before anyone relies on it.
How is our data handled?
We ask for read-only access wherever possible, use your data only for the work you hired us for, and don't put your customer data into outside AI tools without your agreement. See our Privacy notice.
