Step 1 of 4 · AI operational audit

Discovery & Diagnosis, from $1,999

An AI audit of how your business really runs. We map how work moves, find where time, money and data are lost, and give you a scored, costed plan for where AI and automation will pay. Or an honest “not now”.

For owners and operations leads of SMEs, usually 20 to 200 people, where real-world work creates admin, data and handoffs between systems. Any industry, in the UK, US and beyond.

Discovery & Diagnosis You are here

We map how work actually moves through your business, from first enquiry to final invoice or report. We talk to the people who do the work, look at your systems and documents, and rank where time, money and data are lost. You get a written report with scored recommendations and a roadmap, or an honest “not now”.

What you get

  • A map of how work moves today, and where it gets stuck
  • Problems ranked by impact, with the evidence
  • Scored recommendations, a roadmap and rough costs
Time
2 to 3 weeks, agreed at kickoff

Pilot Sprint

We take the top recommendation and build it for one team, process or site, inside the systems you already use. It usually runs alongside the old way first, so you can compare. We measure before and after, and a person signs off anything that matters.

More about Pilot Sprint

What you get

  • One working improvement, live with real work
  • A before and after readout
  • A short guide and training for your team
Time
A fixed 4 to 6 weeks

Rollout

If the pilot earns its keep and you want more, we extend it to other teams, sites or processes and join it up with the next steps in the chain. Larger projects, such as connecting systems that don't talk or building a single view of your numbers, run in phases with a check before each one.

More about Rollout

What you get

  • The change running across the agreed teams and sites
  • Systems joined up where it pays
  • A plan for each phase, agreed before it starts
Time
Phased. Bigger projects run for several months

Quoted per phase

Managed Optimisation

Each month we check the numbers we agreed, fix what drifts, keep things up to date as tools and AI models change, and rank the next small improvements. You get a short report and a plain recommendation to carry on, adjust or stop.

More about Managed Optimisation

What you get

  • A monthly check on the numbers
  • Fixes and updates as tools change
  • A ranked list of what to improve next

  1. Executive summary. The headline findings and a one-page table of every recommendation: what it is, what it's worth and whether it's a fast fix, a bigger project or a decision for you.
  2. About this audit. What we looked at, who we spoke to, which documents we reviewed and what was out of scope.
  3. Your business and goals. Where the business is heading, so every recommendation points the same way.
  4. How your operation works today. An end-to-end map of how work and data move, step by step: who does what, in which system, in what format. Plus a snapshot of your systems, how they connect and who the business depends on.
  5. What we found. The pain points, ranked by impact, evidence and how fixable they are, each backed by what we saw and heard.
  6. Recommended solutions. Fast, low-risk fixes that work with your current systems, and the bigger projects that need phased investment.
  7. Prioritisation. Every recommendation scored 1 to 5 on impact, feasibility, time to value and risk, for a total out of 20. That gives a clear order: start here, plan next, or park for now.
  8. Roadmap. A sequenced plan, sprint by sprint, with effort, time to first value and what each step depends on.
  9. Costs and payback. Rough costs and the time or money each fix should give back, with every assumption written down so you can check it.
  10. Governance and risk. How AI stays advisory with a person signing off, how your data is protected, and how change is brought in without disrupting the team.

How we decide what comes first

Every idea is scored 1 to 5 on four things, for a total out of 20. High scores start first. High impact but hard to do isn't a no. It's a not yet.

1–5

Impact

How much time, money or risk it moves.

1–5

Feasibility

Whether your systems and data can support it today.

1–5

Time to value

How soon you'd feel the difference.

1–5

Risk

What could go wrong, and how contained it is.

How it works

Mostly remote. We come on site if it helps and location allows.

Timing: usually 2 to 3 weeks from kickoff to readout. We agree the dates with you at the start.

After you buy, we email you within one working day to book your first call.

  1. Before we talk. We research your business, sector and the systems you use, and build a question set just for you.

  2. Deep-dive call 1. How the business runs end to end, with you and the people who know the work best.

  3. Written follow-up. A short questionnaire to fill the gaps, and a request for sample documents, exports or screenshots.

  4. Deep-dive call 2. We walk through what we've found, check our understanding and test early ideas with you.

  5. Independent research. We check what your current systems can actually do, how they can connect, and what else is on the market.

  6. Report and readout. You get the written report, and we walk you through it on a call.

  7. You decide. A pilot only starts if you want one. “Not now” is a fine answer.

What we need from you

We use your data only for the audit, ask for read-only access wherever possible, and don't put your customer data into outside AI tools without your agreement. Read our Privacy notice.

  • You, the owner or managing director, on both calls.
  • Short conversations with the people who do the work day to day.
  • Sample documents: quotes, orders, job sheets, reports, spreadsheets. Remove anything sensitive if you prefer.
  • A list of the software you pay for, and anything you've already tried.
  • Read-only access to a system, only where it helps and only if you agree.

What “from $1,999” covers

$1,999 covers one business: a map of how work actually moves through your operation, a ranked list of where time, money and data are lost (with evidence), a snapshot of your systems and handoffs, and a prioritised set of recommendations with a roadmap (or an honest “not now”). Multiple sites, larger teams to interview, or on-site visits cost more, and we tell you the price before any work starts.

What we won't recommend

  • Replace core systems that work. We build around them.
  • Let AI make decisions without a person checking.
  • Recommend tools you don't need, including our own.
  • Promise figures in advance. Estimates come with their assumptions written down.

If you go ahead with a build with us, the audit fee comes off it.

What is an AI audit, and is Discovery & Diagnosis one?

Yes. Discovery & Diagnosis is our AI operational audit: a structured look at how work moves through your business, where it drags, and which AI and automation fixes are worth doing first.

How much does an AI audit cost?

From $1,999 (USD).

What do I actually receive?

A written report with an executive summary, a map of how your operation works today, ranked findings, recommended solutions, a scored priority list, a roadmap with rough costs, and governance notes. We walk you through it on a call.

How long does it take?

Usually 2 to 3 weeks from kickoff to readout. Most of the time depends on how quickly we can hold the two calls and gather documents. We agree dates with you at the start.

Will you change our software or set up AI?

Not in this step. Discovery & Diagnosis is about finding and ranking the right fixes. Building comes later, and only if you want it.

What if you don't find anything worth doing?

We say “not now” and explain why. High impact but hard to do isn't a no. It's a not yet, and we'll tell you what would need to change first.

Does the audit fee come off a build?

Yes. If you go ahead with a build with us, the audit fee comes off it.

How is our data handled?

We ask for read-only access wherever possible, use your data only for the audit, and don't put your customer data into outside AI tools without your agreement. See our Privacy notice.

What are the terms and refund policy?

If you cancel before your kick-off session, we refund the full fee. Once the kick-off session has been held, the fee is non-refundable, unless we fail to deliver what we agreed or the law says otherwise. Full details are on our Refunds and Terms pages.

Do I pay for the first call?

No. The 30-minute call with Rudy is at no charge. It's a short conversation to check whether Discovery & Diagnosis is a good fit.

We're in the US. Can we buy?

Yes. The price is in US dollars and the work is mostly remote. The booking page shows UK time, so please convert before you pick a slot.
